Soft Stepping and Hard Stepping Without the Folklore

An old adjustment that gets described in mystical terms and is actually just arithmetic on a trim chart, with one consequence people consistently forget.

Take the shaft that the trim chart intends for your 7-iron and put it in your 6-iron instead. That is soft stepping. The shaft was going to be cut for a shorter, stiffer position and is now doing a longer, softer job, so the finished club comes out slightly softer than the chart would have produced.

Hard stepping is the same move in reverse: the shaft intended for the 5-iron goes into the 6-iron, and the club comes out slightly stiffer.

That is the entire concept. Everything else written about it is elaboration.

How Much Does It Actually Move?

On a typical stepped steel iron shaft, one step of soft stepping lowers finished frequency by roughly three to four CPM. One step of hard stepping raises it by about the same. Two steps roughly doubles it, though not exactly, because the chart increments are not perfectly uniform across a set.

For context, the difference between a manufacturer's regular and stiff in the same model is often twelve to sixteen CPM. So one step is a quarter of a flex, give or take. It is a fine adjustment, not a substitute for choosing the right flex in the first place.

Soft stepping is a scalpel. If you find yourself considering three steps, you have chosen the wrong shaft and you should put it back on the rack.

The Consequence People Forget

Stepping changes swingweight, and it changes it in the direction that surprises people.

A soft-stepped club uses a shaft that receives less tip trim than it otherwise would. Less material removed from the tip means slightly more mass at the head end of the assembly, which raises swingweight. You are not only softening the club, you are also making it feel heavier in the head.

Sometimes that combination is exactly what a player needs and the two effects reinforce each other pleasantly. Sometimes it is not, and the club ends up feeling sluggish in a way that gets blamed on the flex. Either way it has to be planned for, which means the swingweight target on the build sheet accounts for it before anything is cut.

When It Is the Right Tool

The most common case. A player measures out squarely between regular and stiff in the model they want. Hard stepping the regular, or soft stepping the stiff, lands them where neither stock option would.

Fixing a set that steps unevenly

Occasionally an existing set has one or two clubs that sit off the frequency line. Rebuilding those clubs with a step applied can bring them back onto the slope without replacing the whole set.

Adjusting feel without changing weight class

A player who likes the weight of a particular shaft but wants it marginally softer at the same mass has essentially two options: a different model, or a step. The step preserves everything else about the component.

When It Is Not

  • To rescue a shaft that is two flexes wrong — the arithmetic does not reach that far
  • On taper-tip shafts, where each club has its own dedicated part and there is nothing to shift
  • As an undocumented habit applied to every build regardless of the player
  • Without recalculating the swingweight target, which is where most stepped sets go wrong

How We Record It

If a set leaves this shop soft stepped or hard stepped, the build card says so explicitly, per club, along with the reason. It matters because the next person who works on that club will otherwise read the trim values, compare them with the chart, and conclude the previous builder made a mistake.

Documenting the departure is what separates a deliberate adjustment from an error that happened to work out.
